How to Build an Agentic AI System: A Practical Guide From Idea to Deployment

Someone recently asked me a very simple question: “How can I build an agentic AI system?” and I realised something. A lot of people have heard the term Agentic AI. They’ve seen AI agents making decisions, using tools, updating CRMs, sending emails, qualifying leads, booking appointments and automating business processes. But when it comes to actually building one, the conversation suddenly becomes:

“Okay… but where do I even start?”

That’s a very good question. Because building an agentic AI system is not simply a matter of opening ChatGPT, writing a prompt and saying: «“Go automate my business.”»

An actual agentic AI system requires a combination of AI models, instructions, tools, data, workflows, memory, business rules, integrations, monitoring and human oversight.

And when all of those pieces are connected properly, something interesting happens: AI stops being just a chatbot and starts becoming an operational system.

So let’s break down how to actually build one.

First, What Exactly Is an Agentic AI System?

Before we talk about building one, let’s remove some confusion.

A traditional automation follows predetermined instructions.

For example:

New form submission → add lead to CRM → send email → notify salesperson.

Every step is predefined.

A generative AI chatbot is different. You give it a question and it generates a response.

An AI agent sits somewhere in between — and beyond both.

An agent can be given an objective and then determine the steps required to accomplish that objective.

For example:

“Find new leads, qualify them based on our criteria, research their business, update the CRM, send an appropriate follow-up and notify the sales team if the lead is highly qualified.”

That’s no longer just: Input → response.

It’s closer to: Goal → reasoning → actions → observation → decision → next action → outcome.

And that’s where the “agentic” part comes in.

The Basic Anatomy of an Agentic AI System

A useful way to think about an agentic system is as several layers working together.

  1. The AI Model

This is the reasoning engine. It could be a model from providers such as OpenAI, Anthropic, Google or another model provider. The model interprets information, reasons about the task and decides what action may be appropriate.

But here’s something important: The model alone isn’t the agentic system. It’s just one component. Think of the AI model as the brain. You still need the rest of the body.

  1. The Agent’s Instructions

An agent needs to understand: What is its role?, What is its objective?, What information can it use?, What actions is it allowed to take?, What actions is it prohibited from taking?, When should it ask for human approval?, What should it do when something goes wrong?

For example:

You are a sales qualification agent for a B2B software company. Then you might define rules such as:

  • Identify the prospect’s company.
  • Determine their industry.
  • Estimate company size.
  • Identify their likely business problem.
  • Score the lead.
  • Record the findings in the CRM.
  • Do not promise discounts.
  • Do not send a proposal without approval.
  • Escalate high-value opportunities to a human salesperson.

This is where business logic becomes extremely important.

  1. Tools

This is one of the biggest differences between a chatbot and an agentic system. An AI agent becomes much more useful when you give it access to tools.

For example, an agent might have access to CRM, Email, WhatsApp, Google Sheets, Calendar, Website, Database, Search, Payment system, Inventory system, Customer support platform, Project management software, Internal company knowledge base

The AI doesn’t necessarily need to know everything. It needs to know how to access the information or perform the action when necessary.

For example - Customer asks “Where is my order?”

The agent could - Identify the customer, Query the order database, Retrieve the latest status, Interpret the information, Respond to the customer. Without the database tool, the AI can only guess. With the tool, it can actually check. That’s a massive difference.

  1. Memory and Context

Imagine talking to a customer service agent who forgets everything after every message.

You: “My order number is 4582”

Agent: “What’s your order number?”

You: “4582”

Agent: “What product did you order?”

You: “I already told you!”

That’s what happens when you don’t design context properly. Agentic systems may need different forms of memory.

For example: Short-term memory - Information from the current conversation or task.

Long-term memory - Useful information that should persist across interactions.

Business data - Information stored in systems such as CRMs, databases and customer platforms.

The important distinction is that you don’t necessarily want to dump your entire database into the AI’s context. Instead, the agent should retrieve the information.

Instead, the agent should retrieve the information it needs when it needs it.

  1. The Workflow

Now we get to the part where things become really interesting. An agent needs an environment in which it can perform tasks.

For example: Customer sends WhatsApp message > Agent receives message > Understand intent > Retrieve customer information > Check product information > Determine appropriate response > Respond to customer > If sales opportunity > qualify lead > Update CRM > Notify salesperson > Schedule follow-up.

That is an agentic workflow. The workflow defines how the different components interact.

  1. Guardrails

This is one of the most overlooked parts of AI automation. Just because an AI can do something doesn’t mean it should be allowed to do it. Imagine giving an AI sales agent access to your payment system and telling it: “Help customers complete purchases.”

Without proper restrictions, you’ve created a very expensive experiment.

You need boundaries.

For example: The agent CAN: Answer product questions, Check inventory, Recommend products, Qualify leads, Create CRM records, Schedule appointments.

The agent CANNOT: Issue refunds above a certain amount, Change pricing, Delete customer records, Make financial commitments, Approve unusual transactions, Send sensitive information without verification

Some actions may require human approval. This is often called a human-in-the-loop design. And for many business applications, it is extremely important.

So, How Do You Actually Build an agentic AI system?

Now let’s get practical. If I were building an agentic AI system from scratch, I wouldn’t start by choosing an AI model. I’d start with the business problem.

Step 1: Identify the Problem Don’t start with “I want an AI agent.” Start with “What repetitive, expensive or slow business process do I want to improve?”

For example: Lead qualification, Customer support, Appointment booking, Sales follow-up, CRM management, Invoice processing, Recruitment, Content operations, Research, Order management, Internal knowledge management.

This distinction is important because AI is not the business objective. The business outcome is.

Step 2: Map the Existing Process Before automating anything, document what currently happens. For example: A new lead comes in. Then: salesperson receives notification, salesperson researches the lead, salesperson enters information into CRM, salesperson sends an introductory message, salesperson waits for response, salesperson follows up > lead is qualified > Salesperson books consultation > CRM is updated.

Now ask:

Which of these steps require human judgment Which are repetitive? Which require access to external systems? Which can safely be delegated to AI? That’s where you start designing your agent.

Step 3: Decide Whether You Actually Need an Agent This is a controversial one.

Not every automation needs AI. If a process is completely predictable, traditional automation may be better.

For example:

If payment succeeds → send receipt.

You don’t need an AI agent for that. A simple automation can handle it.

But: Read the customer’s message, determine what they need, check their history, decide whether they’re a qualified sales opportunity, respond appropriately and determine the next action.

Now AI starts making much more sense. The goal isn’t to add AI because AI is fashionable. The goal is to use AI where reasoning and adaptability actually add value.

Step 4: Choose Your Architecture - There are several ways you can build an agentic system. You could build it with code, You could use an AI agent framework, You could use workflow automation platforms, or you could combine several approaches.

A typical architecture might look something like this: Customer > WhatsApp > Website > Email > Automation Layer > AI Agent > Tools (which can be) >→ CRM → Database → Search → Calendar → Email → Internal knowledge base > Decision / Action > Human Approval if Required > CRM / Business System > Customer

This architecture can be surprisingly powerful.

Step 5: Connect the Agent to Your Business Systems This is where many people stop thinking about AI and start thinking about systems engineering.

Your agent needs access to the tools your business actually uses. Let’s say you’re building a sales agent.

You might connect: WhatsApp → AI Agent → Monday.com → Email → Calendar

A customer sends a WhatsApp message, the agent understands the conversation, It determines that the person is interested in your service, It asks qualifying questions, It gathers the required information, It creates or updates the lead in Monday.com, It assigns the lead to the appropriate salesperson, It sends a follow-up. And if the customer wants to book a meeting, the agent can check availability and schedule one.

That’s not just a chatbot. That’s a digital sales workflow.

Step 6: Give the Agent Access to Knowledge: Your agent needs to understand your business That could include: Product catalogues, Pricing, FAQs, Policies, Service information, Internal documents, Sales scripts, Brand guidelines, Customer information, Standard operating procedures.

This is where retrieval-based approaches can become useful.

Instead of expecting the model to magically know your company’s information, you give it a mechanism to retrieve the relevant information. The agent can then use that information when generating a response or making a decision.

Step 7: Define the Decision-Making Rules: This is where your system becomes significantly more intelligent.

Suppose you’re building a lead qualification agent. You could define: If lead score < 40 → nurture, If lead score 40–70 → send follow-up, If lead score > 70 → notify salesperson, If lead requests pricing → provide approved pricing, If lead requests a discount → escalate to human

Now the AI isn’t simply talking.

It is operating within a defined decision framework.

Step 8: Add Human Escalation: A good agent should know when it doesn’t know. This is extremely important.

For example: “I’m not confident enough to answer this question. I’ll connect you with a member of our team.” That’s not failure. That’s good system design. A mature agentic system should have escalation paths for Uncertainty, Sensitive requests, High-value transactions, Complaints, Legal issues, Financial decisions, Exceptional cases, Requests outside its permissions.

The goal isn’t to remove humans from every process.The goal is to make humans more effective.

Step 9: Test It Like a Real Employee This is another area where businesses get it wrong. They build an agent, It works once, They launch it, then customers become the testing team. Please don’t do that!

Test different scenarios.

What happens when the customer gives incomplete information? The customer changes their mind? The API fails? The CRM is unavailable? The AI misunderstands the request? The customer asks something outside its knowledge? Two customers have similar names? The customer becomes angry? The customer asks for a discount? The agent receives malicious instructions? A tool returns unexpected data?

Your agent should be tested against both normal and abnormal situations.

Step 10: Monitor the Agent After Deployment Launching an agent is not the end. It’s the beginning. You should monitor things such as: Task completion rate, Error rate, Escalation rate, Response time, Conversion rate, Customer satisfaction, Cost per interaction, Tool failures, Incorrect responses, Human intervention, Revenue generated.

Because here’s the thing: an agent can technically work and still be terrible for the business. If your AI agent responds to 10,000 customers but converts fewer customers than your previous system, congratulations. You automated the wrong outcome.

A Real Example of an Agentic AI automation: Agentic AI for WhatsApp Sale - Let’s make this more concrete. Imagine a business receives hundreds of WhatsApp enquiries every week.

Customers ask: “How much is this?” “Do you deliver to Lagos?” “Is this available?” “Can I book for Friday?” “I want to buy 20.”

Normally, someone has to respond manually. Now imagine an agentic system where Customer Sends WhatsApp message, AI Agent Identifies the customer’s intent, Product Tool Checks product information, Inventory Tool Checks availability, Sales Logic determines whether the customer is a potential buyer, CRM Creates or updates the customer record, Follow-up System schedules the appropriate follow-up, human Salesperson receives an alert when human intervention is required.

Suddenly, WhatsApp isn’t just a messaging channel.

It becomes an intelligent sales system. And this is where I believe the real opportunity with agentic AI lies.

How Much Does It Cost to Build an Agentic AI System?

There isn’t one universal price. The cost depends heavily on what you’re building. A simple internal agent that retrieves information from company documents is completely different from a multi-channel sales agent connected to CRM, WhatsApp, payment systems and databases.

Your costs may include: AI model usage, automation platform, hosting Database, vector database or knowledge retrieval infrastructure, API usage, WhatsApp messaging, CRM, Monitoring, Development, Maintenance, Security, third-party integrations

You should therefore think about agentic AI as software infrastructure, not simply as “buying an AI.”

Do You Need to Know How to Code?

Not necessarily. You can build surprisingly capable AI workflows using low-code and no-code platforms. However, coding becomes increasingly valuable when you need it. For example in building Complex business logic, Custom APIs, Advanced data processing, Custom interfaces, High-scale systems, Advanced security, Complex memory, Custom agent orchestration, Proprietary integrations.

The important thing isn’t whether you use code or no-code. It’s whether the resulting system is reliable, secure, maintainable and actually solves the business problem.

Common Mistakes When Building Agentic AI

Mistake #1: Starting With the Technology. “I want to use the latest AI model.” That’s not a strategy. Start with the business problem.

Mistake #2: Giving the Agent Too Much Power Don’t give an agent unrestricted access to everything. Use permissions and guardrails.

Mistake #3: Automating a Broken Process If your existing process is terrible, automating it can simply make the terrible process happen faster. Fix the process first. Then automate it.

Mistake #4: Assuming AI Can Do Everything. AI is powerful. It isn’t magic. Some tasks are better handled by deterministic software, traditional automation or humans.

Mistake #5: Forgetting About Failure What happens when the API goes down? What happens when the AI doesn’t understand? What happens when the customer asks something unexpected?, Your architecture needs fallback mechanisms.

Mistake #6: Measuring the Wrong Thing Don’t celebrate: “Our AI handled 20,000 conversations.” Ask: Did those conversations produce better business outcomes? Because that’s the metric that matters.

The Future Isn’t Just AI Chatbots

This is the bigger shift I think businesses need to understand. We’ve spent the last few years asking: “How can AI answer customers?” The next question is: “What can AI actually do?”

Can it research? Can it qualify? Can it decide? Can it update systems? Can it execute tasks? Can it coordinate multiple tools? Can it escalate when necessary? Can it learn from outcomes? That’s where agentic AI becomes particularly interesting.

Because the future of business AI isn’t necessarily one giant chatbot. It may be a collection of specialised AI agents working alongside humans and traditional software. A sales agent. A customer support agent. A research agent. A marketing agent. A finance assistant. A recruitment agent. A reporting agent.

All connected to the systems your business already uses.

So, Should Your Business Build an Agentic AI System? Maybe. But don’t build one because everybody is talking about agents.

Build one if you can identify a process where intelligent automation can produce a measurable improvement.

Ask yourself: What task consumes too much human time? What process causes too many delays? Where are leads falling through the cracks? Where are employees repeatedly doing the same work? Where are customers waiting too long for answers? Where is important business information scattered across multiple systems?

Those are the places I’d start looking for agentic AI opportunities.

Imagine your employees spending less time copying information between systems and more time doing work that actually requires them.

That’s the promise of agentic AI.

But getting there requires more than a prompt. It requires strategy, architecture, automation, integration, testing and continuous optimisation.
