Why Most Nigerian Businesses Don't Need More Marketing — They Need Systems

Every week I get the same message, phrased slightly differently.

“We’re posting every day on Instagram.” “We ran ads for three months.” “We hired a content person.” And then the line that always follows: “but sales haven’t moved.”

The instinct is to add more. More posts. More budget. Another platform. Another freelancer. It almost never works, because the problem was never the volume of marketing. The problem is that none of it is connected to anything.

Marketing is not a system. It’s an input.

A system is when every piece talks to every other piece and the output is revenue, not effort.

Most businesses I audit have all the individual pieces and none of the connective tissue:

  • Ads that drive traffic to a homepage instead of an offer.
  • A website with no path from interest to enquiry.
  • Leads that arrive in a WhatsApp inbox and die there because nobody owns follow-up.
  • Content that ranks for nothing and gets distributed nowhere.
  • No tracking, so nobody can say which naira produced which sale.

Each of those pieces might be executed well in isolation. Collectively, they leak. You’re paying for attention and then dropping it on the floor.

What a revenue system actually looks like

Strip away the jargon and a system has four jobs. It has to attract the right person, convert their attention into a conversation, convert that conversation into a sale, and then measure the whole path so you can improve it.

1. A defined entry point

Not “we’re on every platform.” One or two channels where your buyer actually is, with a specific offer as the destination. A landing page built for one action beats a beautiful homepage every time.

2. A capture mechanism

Traffic you don’t capture is traffic you rent. Email, WhatsApp opt-in, a booking link — something that moves a stranger onto ground you own. If the only record of a visitor is a page view, you paid for nothing.

3. A follow-up sequence that runs without you

This is where most Nigerian SMEs lose the most money, and it’s the cheapest thing to fix. A lead that gets a reply in five minutes converts at a completely different rate than one that gets a reply in two days. Automate the first touch, then let a human take over.

4. Attribution

If you cannot answer “which channel produced revenue last month,” every optimisation decision you make is a guess. Proper tracking is not a nice-to-have. It’s the thing that turns marketing spend into an investment with a measurable return.

The goal is never impressions. The goal is always outcomes.

Why this matters more here than anywhere else

Ad costs in Nigeria are rising and margins are tight. Businesses that treat marketing as a monthly expense — spend, hope, repeat — get squeezed out first. Businesses with systems compound. The content they published two years ago still brings leads. The automation they built once still follows up at 2am. The tracking they installed tells them exactly where to put the next naira.

That’s the difference between a cost centre and an asset.

Where to start if you’re stuck

Don’t add a channel. Audit the one you already have.

  1. Take your best-performing traffic source and follow it end to end, as a customer would.
  2. Write down every point where a person could drop off with no way back.
  3. Fix the largest leak first — usually follow-up, occasionally the landing page, almost never the ad creative.
  4. Only once the path holds water, increase spend.

Marketing that’s poured into a leaking funnel doesn’t scale a business. It just scales the leak.
